Everything in the business runs through you, and there is no maintenance plan. I measure your capacity to keep performing under sustained load, then build and hold the plan that protects it.
You can feel it, and there is nobody you can say it to. The board cannot hear it. The team cannot hear it. Your spouse has heard it already. Your peers are competitors or investors.
Every option available is the wrong frame or the wrong depth. Therapy is the wrong frame, because you are not ill. A coach works from what you tell them. An executive physical returns your cholesterol, not an explanation for why you cannot think the way you did two years ago. Your physician says to reduce stress.
Underneath it there is usually something with a clock on it. A sale, an integration, a raise, a finite window to get through. And real doubt about arriving intact.
The most consequential asset in the business is the only one with no instrumentation on it.
There are two different reasons a leader stops performing, and from the outside they look identical. One is capability. They cannot do the job. The other is capacity. They could, but there is nothing left to do it with. The fix for one is the opposite of the fix for the other.
Performance = Capability × Capacity
Capability is what a leader can do at their best. Capacity is how much of it they can deploy under the current load. Results show you the product, never the two terms.
| Capability problem | Capacity problem | |
|---|---|---|
| Onset | Present from the start, or the bar moved when the company scaled | A decline from a previously demonstrated baseline |
| Breadth | Bounded to one domain | Global. It reaches health, sleep, and home |
| Consistency | Stable. Tuesday looks like Thursday | Fluctuates. Recovers on leave, erodes within weeks of returning |
| Response to relief | Modest. The ceiling is still the ceiling | Fast and substantial |
| Cognitive profile | Flat, and below the level the role requires | Attention, working memory, and flexibility go first. Verbal reasoning holds, which is why the leader still presents well in the boardroom |
| Physiology | No measurable correlate | Frequently measurable |
| Correct action | Develop, complement, or replace | Restore, then re-measure before deciding anything |
The sequencing rule. Capability cannot be validly assessed in a depleted leader. Restore capacity first, then measure the ceiling. Any decision made before that step is made on data you cannot trust.
This is not generic optimization. The plan is fitted to your specific operating reality: the integration, the turnaround, the raise, the board fight, the year after the exit. The stressor is named and the plan is built around it. Measurement is what makes that fit possible, and what shows whether anything changed.
Cognition, behavior under load, physiology, and the load itself, taken under standardized conditions so the numbers can be trusted.
A written baseline organized around what your role demands and where capacity is thin against it. Then a plan fitted to that load, not to the scores.
Three to twelve months of direct work, with the length set by the baseline. An executive physical ends with a binder. This stays.
The same measures, on a schedule, the same way every time. A baseline with no second data point is an opinion.
When a leader asks "how am I actually doing," there should be a real answer. Four layers of measurement produce it.
Validated computerized measurement of attention, working memory, processing speed, and cognitive flexibility. One instrument tracks change over time. A second screens once at baseline and checks that the results are valid.
The three Hogan Assessments. Together they show how you operate on an ordinary day, what happens to that profile when regulation drops, and what you actually want. Nothing new appears under pressure. What is already there gets louder.
A structured inventory of what you are carrying. Hours, nights away, sleep and recovery, the decisions only you can make, and whether anyone else can currently do your job. These are the modifiable inputs, and most of the plan is built here.
Laboratory work and physiological data, ordered and reviewed by a collaborating prescribing physician who can order labs in all fifty states. The physician holds all medical data and makes every medical recommendation.
Layer two uses all three Hogan Assessments. I am certified to administer and interpret each of them. One assessment on its own gives you a list of traits. The three together show where what you want, how you naturally operate, and what you do under pressure pull in different directions.
How you operate when things are going well. These are the strengths other people rely on, and the reputation you have earned with them.
What happens to those strengths under pressure, under fatigue, or when your guard drops. Overused, a strength becomes the pattern that costs a leader the room.
What drives you, and what you will and will not do. A plan that conflicts with your values does not survive a hard quarter.
Why it sits inside a larger method. A Hogan report tells you which patterns a leader has. It cannot tell you when they will show up. They show up under load, and load is measurable. The other three layers measure the load.
If you already have Hogan results, I can work from them with your written consent, so you are not tested twice. Hogan results stay with the leader. They are never shared with a company or a fund.
One question is asked the same way every time. Could you hold this pace for another twelve months?
Coaching runs on self-report and rapport. This work starts with data. High performers would rather see a number than be asked how they feel.
A physical measures the body and leaves out cognition and behavior under load. Then it ends. This engagement stays for as long as it takes to move the trajectory.
This is performance advisory. No diagnosis, no chart, no insurance. Anything that needs medical or mental health care is referred out, and you are told that at the start.
Every engagement begins with the Durability Baseline. Within about four weeks you hold real data about yourself that you have never had. What it shows decides what comes next.
You want to know what is actually happening before you commit to anything.
Per leader.
There is a specific event. A sale, a lawsuit, a health scare, a key person leaving. The load has a cause and a horizon.
Fixed fee. One leader.
The load has built over years with no single cause, and you may not remember what your own baseline felt like.
Per year, or $15,000 per month.
All assessment, laboratory work, and devices are included. There are no pass-through costs and no separate laboratory invoice.
A leader can only be honest when being honest is safe. This is the structure that makes it safe, so it is worth reading closely.
You have to decide whether to keep, support, or replace a leader. Getting it wrong costs months of the hold period in either direction. Replace a leader whose real constraint was capacity and you carry the search, the vacancy, and the ramp, and the replacement may meet the same wall. Support a leader whose real constraint was capability and you fund patience while the deterioration continues.
Most boards make that call on interpretation, because replacement is the lever they already have. It can be made on measurement instead.
The same method is deployed across a leadership team or a portfolio. Individual results stay with the leader and never reach the firm. Aggregate reporting requires a cohort of at least four. Below that number anonymity fails, and no aggregate is produced.
Team and portfolio engagements are scoped by proposal.
Ask about a team or portfolioI am a Doctor of Psychology with more than two decades of clinical background. I served as an Active Duty Air Force psychologist, where human performance failure had immediate consequences. I built neuropsychological screening programs, was embedded with an EOD unit, deployed to a combat zone, and consulted with commanders.
Following Active Duty, I built a four-location behavioral healthcare practice, ran it, bought and integrated a medical practice, and sold both in early 2026. I know what the months around a transaction do to the person who still has to execute through them.
Through all this experience, I saw that the leaders who come apart are not the weak ones. They are the ones running without a maintenance plan while everyone assumes the engine is fine, because the numbers still look fine.
More about Dr. BullockAs an active duty Air Force psychologist at Hill Air Force Base, Dr. Bullock was embedded with the Explosive Ordnance Disposal unit. Its Chief wrote this about her work.
“We were 45 EOD technicians at war, with a combined 156 combat deployments and 13 wounded warriors, living on the edge. With near absolute certainty, I’m convinced Dr. Bullock prevented several suicides, developed our mental prowess to succeed, increased our combat readiness, and eased our troubled minds so we could cope with daily functioning, return to our families, and continue with successful careers. All the while, she gained immediate success with our Major General and Lieutenant General to establish a more inclusive medical and mental health capability for several career fields encompassing thousands of warriors.
Dr. Emily Bullock provided business consultation services to me as I began to incorporate a more holistic approach at my mental health practice. Her help was so valuable! She is wise, creative, and a compassionate provider in our mental health community.
Dr. Bullock is highly intelligent, reliable, and holds herself to impeccable standards. Emily is an incredible businesswoman, presenter, teacher, and psychologist. I can always count on her to be professional, efficient, insightful, and proactive.
Dr. Bullock is an expert in her field. The experiences that I have had with her have been thoughtful and professional.
Dr. Bullock is an amazing clinician and educator! I cannot recommend her services enough. She has over 20 years of trauma therapy experience, and is an early pioneer of psychedelic-assisted therapy. I’ve attended several of her lectures and my own medical practice has improved immensely because of her.
As a physician myself, I can without question say that Dr. Bullock is VERY heavily educated and extremely well-versed in her knowledge. I was very impressed and will certainly recommend her to others!
I have attended a couple of academic courses taught by Emily. She is educated, compassionate and passionate. However, what makes her even more unique is her ability to relate and communicate with every member of the class no matter their background or opinion. I will seek additional ways to benefit from her wisdom in the future.
From physicians, practice owners, and professionals who have worked with Dr. Bullock as a consultant, teacher, and presenter.
No. This is performance advisory. I do not diagnose or treat, there is no clinical record, and nothing is billed to insurance. If something surfaces that needs medical or mental health care, it is referred out. You hear that at the start so it is never a surprise.
It does not fix a capability gap. It identifies one. It does not treat illness. It refers it. And it cannot make someone want to change. If the leader does not want the work, measurement changes nothing.
The re-measure. The same measures are repeated on a schedule, the same way every time, so you can see what changed. I do not promise a number I cannot measure, and I do not claim an effect on any business metric.
Keep the coach if the coach is useful. A coach interprets what you tell them. This measures what you cannot see from the inside and what nobody else can see from the outside. The two answer different questions.
You do. Medical data is held by the collaborating physician. If a company or a fund is paying, they receive no individual results under any circumstance.
Because a longer engagement should be chosen on the back of a finding, not on hope. The Baseline delivers something true about you within about four weeks, whatever you decide to do afterward.
A single conversation is usually enough to establish whether you are looking at a capacity question or a capability question. If it is capability, you will have saved the cost of an engagement. If it is capacity, you will have found it early enough to matter.
Start with the form. Tell me what is prompting this. It can be about you, or about a leader you are responsible for. You do not need to name anyone.
Once you send it, you can choose a time on my calendar. I read every inquiry personally before we speak.
Your note has reached me. Pick a time that works for you and I will read what you sent before we speak.
